AI is transforming the workplace. Teams are using AI to write content, analyse data, summarise documents, generate code and automate tasks. This is improving efficiency, increasing productivity and creating new opportunities for businesses. At the same time, employees are saving time, reducing their mental load and finding smarter ways to work.

That’s the bright side of AI. But lurking in the shadows is its less visible counterpart (cue the pantomime villain): Shadow AI.

What is Shadow AI?

Shadow AI sounds like the name of the next Terminator film. Fortunately, it is far less sinister than that.

Simply put, Shadow AI refers to the use of AI tools, applications or services by employees without the knowledge, approval or oversight of an organisation’s IT, management or compliance teams.

Your team members could be:

  • Uploading company documents to AI tools
  • Using AI productivity applications
  • Utilising external AI coding assistants
  • Generating content using AI
  • Connecting AI tools directly to business systems and data

In most cases, employees are not trying to do anything wrong. They are often looking for ways to work more efficiently and improve productivity, which is ultimately a positive thing for any business.

The problem arises when these tools are used without the appropriate security, governance and compliance controls in place.

What are the risks of Shadow AI for businesses?

Shadow AI can inadvertently create several risks for an organisation, including:

  1. Inaccurate or unreliable outputs
    AI-generated content is not always correct. Employees may make decisions based on hallucinated, outdated or biased information. The quality of outputs depends on the AI tool being used and the information provided to it.
  2. Compliance and regulatory challenges
    Organisations must comply with regulations such as GDPR, data protection requirements, governance frameworks and contractual obligations. When employees process information through unapproved AI tools, they may unknowingly breach these requirements and expose the business to compliance risks.
  3. Intellectual property concerns
    Businesses invest significant time and resources developing their unique expertise, processes and intellectual property. Employees may inadvertently upload this valuable information into external AI platforms, potentially exposing proprietary business knowledge to third parties.
  4. Fragmented technology
    When different teams and individuals use multiple AI solutions independently, organisations can face inconsistent security standards, difficulties enforcing governance, duplicate software spending and limited visibility of AI adoption across the business.
  5. Data security and confidentiality risks
    Perhaps the greatest concern is the potential exposure of sensitive business information within external AI platforms. This could include financial records, employee data, product roadmaps or confidential client information.

While some of these risks may create operational inefficiencies, the unauthorised sharing of sensitive information with external AI platforms such as ChatGPT, Grok or Gemini can have far more serious consequences.

Once information has been entered into an external AI system, it may be impossible to fully retrieve or remove. If that information contains employee or client data, the organisation could face a data breach incident, with potential regulatory, financial and reputational consequences.

Why is Shadow AI growing?

There is continual pressure on employees to improve performance, optimise processes and increase productivity. At the same time, individuals are looking for ways to reduce workload, eliminate repetitive tasks and work more effectively.

AI offers a powerful solution and has the potential to fundamentally transform how people work.

The challenge arises when organisations fail to provide clear guidance or approved AI solutions. If employees are not shown the right path, many will naturally turn to readily available tools that are free, inexpensive and outside the organisation’s control.

  • Developing an AI governance framework
  • Establishing clear AI policies
  • Providing approved AI solutions
  • Investing in training on data protection, regulatory obligations and AI risks
  • Monitoring and assessing AI usage across the organisation

The benefits of AI are so significant that many organisations have inadvertently accepted the risks of Shadow AI without even realising it.
